From data to decisions: every indicator needs a counterpart

Operational data does not create value on its own. An indicator supports a decision only when it is tied to a question, an owner and an available intervention.

The question comes before the indicator

Measuring everything measurable fills a dashboard without making decisions easier. The useful approach runs the other way: list the decisions the operation makes regularly, then ask what information each one actually requires. An indicator with no counterpart is a maintenance cost, not an asset.

Every value has a source and an uncertainty

Sensor readings, operating records and calculated values appear on the same screen but do not carry the same reliability. Calibration date, the area a measurement point represents, and the policy for missing data should be recorded. An indicator whose uncertainty is invisible will be read as more certain than it is.

A deviation is a signal, not a diagnosis

A flow or pressure reading outside the expected range is a reason to investigate, not evidence of a particular fault. The same reading may follow from filter fouling, valve position, a drop at the source, or a sensor problem. Alarm thresholds should therefore start a checklist rather than announce a conclusion.

Someone makes the decision

For each indicator, define which role watches it, how often it is reviewed and which intervention that role is authorised to make. An indicator without an owner stops being watched within weeks. The value of the system is measured by the decisions it changes, not the volume of data it produces.
